1. What were our goals

July had three objectives: get the campaign live, build the systems behind it, and create the first lead magnet.

Primary Goal
Launch Campaign 1
Get the first cold email campaign written, loaded, and sending to real prospects before the end of the month.
Done
Goal 2
Build infrastructure
CRM workspace, SmartLead setup, N8N lead-sourcing automation, reply agent, and 4 sending inboxes.
Done
Goal 3
ICA lead magnet support
Research the ICA, evaluate lead magnet options, and select the "Business Blindspot Diagnostic" as the offer.

2. What happened

All three goals were hit. The campaign launched July 27 and ran for five sending days. Here is what the outreach produced and the timeline of how we got there.

3. What did we learn

Five days of data is not enough to draw conclusions. We need more volume before making changes.

The honest answer
Not enough data to draw any conclusions yet
206 leads contacted over five days is a starting point, not a sample. Reply rates, sentiment patterns, and offer-market fit all require more volume to be meaningful. We will review performance at 1,000 emails sent and make our first round of adjustments from there.
Early signal
2.4% reply rate with zero positive responses
People are seeing and responding to the emails. That means deliverability and subject lines are functional. The issue is that nobody has said "yes" yet, which points to offer or messaging fit. But again, 206 contacts is too small to act on this.
Infrastructure
Automated lead sourcing is working
Leads are pulled automatically on a schedule and pushed into SmartLead. This removes a manual bottleneck.
Why 1,000 emails?
Cold email benchmarks require volume to be statistically meaningful. At 206 sends, a single positive reply would swing the positive rate from 0% to 0.5%. At 1,000 sends, the numbers stabilize and we can start identifying which parts of the funnel need work: deliverability, subject lines, body copy, offer, or targeting.

4. What's next

August is about volume, data, and the first round of optimization.

1
Send 1,000 emails
Continue daily outreach at the current pace (targeting 50 to 60 new contacts per day). At that rate, we should hit 1,000 total sends within the first two to three weeks of August.
2
Review the data and prospect generation rate
At 1,000 emails, we analyze: reply rate (overall and by sequence step), positive reply rate, bounce rate, and how many leads are converting into prospects. This is the first meaningful data checkpoint.
3
Make adjustments from there
Based on what the data shows, we adjust the variables that matter: email copy, subject lines, offer positioning, targeting criteria, or sending volume. One change at a time so we can measure the impact.

5. Blockers & things needed

One critical input that will determine the quality of everything we build next.

Need 1
What do your ICAs struggle with, and how do they describe it?
The closer our messaging is to the way prospects talk about their own problems, the better our results will be. We need to help someone solve a problem they already know they have, described in the words they already use.
Need 2
Next lead magnet ideas must come from this
The Blindspot Diagnostic was our first offer. The next lead magnet should be built directly from the language and pain points we uncover in the ICA research above. The offer needs to feel like it was made for them.
